AI concept & use-case roadmap
Agile project managementYou shouldn't start everything at once. Especially in SMBs the key is to do the things first that deliver value quickly, are realistic to roll out and will be accepted internally. That's why we identify together the AI use cases with the best ratio of effort, impact and feasibility.
We evaluate possible use cases against multiple criteria: expected time savings, automation potential, data availability, technical integration effort, organisational prerequisites and business value. The result is not a loose list of ideas, but a defensible priority order with a clear sequence.
The outcome is a structured decision base with a roadmap and a ROI estimate per use case. You see which quick wins are doable in the short term, which efforts are strategically important, and which topics first need groundwork.
With the concept and roadmap document, the conceptual part ends — and so does the BAFA-eligible portion. What comes next (implementation, operations) is planned as a separate engagement and is not part of the funding.
Pilot implementation
PrototypeIntegrationFrom concept to tangible software. The prioritised use case is built as a prototype, integrated into your existing systems and tested with a small user group — before the whole organisation switches over.
Typical steps:
- prototype in 2–3 weeks with real data
- integration into existing systems (CRM, ERP, mail server, databases)
- feedback loops with pilot users, catch the edge cases
- performance and cost tuning before the load goes up
- train pilot users and prepare the rollout
This phase runs as a separate engagement — it is not BAFA-eligible, because BAFA only funds conceptual consulting, not implementation.
Production & iteration
MonitoringIterationAfter a successful pilot comes production. The AI application becomes a tool that runs quietly in day-to-day operations — and grows with your needs.
What this includes:
- go-live with monitoring dashboard and error alerting
- clearly defined service levels (response times, availability, escalation paths)
- ongoing optimisation based on real usage data
- handover of operating responsibility to your team if desired — including docs
- preparation of further use cases from the roadmap
This is where the clean consulting work really pays off: because it is clear from the start which use cases come next, you can expand operations deliberately instead of stitching individual projects together later.
BAFA funding available (steps 1–3)
OptionalThe conceptual consulting (discovery call, analysis, concept & roadmap) is eligible for funding through the German BAFA programme “Funding of business consulting for SMBs” — 50% in the old federal states (max. 1,750 €), 80% in the new federal states, Lüneburg region and Trier region (max. 2,800 €). The funding window is time-limited and closes on 31 December 2026.
If eligibility works out in the discovery call and the timeline allows, we'll guide you through the application. Important: consulting can only begin after the approval notice arrives (processing takes about 4–8 weeks), and the discovery call itself does not count as the start of consulting.
Implementation (steps 4–5) runs as a separate engagement and is not part of the BAFA funding — only conceptual work is funded, not implementation.
